Cases
The client requested a KPI system for loan sales managers. During the consultation, the main issue was identified as a lack of transparency, accounting, and automation in the loan sales process. Maksym audited this and related processes, identified bottlenecks, proposed optimization and automation, assisted in choosing a third-party software solution, found and helped hire a business analyst for system implementation, and developed an implementation plan.
Results: By the beginning of the war, all managers were using the new system and process, management received real-time results, sales time reduced by 40%, and simultaneous sales per manager increased by 18%. Further steps include automating related processes, setting up an automatic approval system, and creating dashboards for management.
A significant part of the teams was unprepared and resistant to working in an Agile environment. Maksym and his team evaluated all department staff, replaced about 60% of the personnel, and expanded teams by approximately 20%, achieving the fastest recruitment rate among all bank departments. Inefficient processes initially led to mobile app releases no more than once every six months, offering no flexibility for changes during this period. Due to process changes, the release cycle was nearly halved, allowing changes during the release cycle, and the SAFE approach was introduced for all involved teams.
An audit of existing product management revealed inconsistent approaches. Maksym helped create a separate product management function, defined the functional responsibilities of the head of this structure, assisted in hiring the head, and together with this person, developed a change plan for the product function. He also helped develop evaluation criteria for business analysts and product managers.
